Identify Success Factors - Process Objective:
The objective is to define business critical success factors and quick wins that underlines
business' most important requirements. A “business critical success factor” (bCSF) is a factor
that that is most critical to the business’ operations, objectives, and financial success. (Note: a
bCSF is not the same as the IT project critical success factor, for the bCSF only applies to
business perspectives). A “quick win” (QW) is a requirement that provide short-term benefits to
business or end-users. Once identified, the bCSF and QW requirements need to be the central
focus for the remaining project and updated as required.
Process Step Actions:
1. Obtain and review the business case and project charter (if they exist). For some projects
the bCSF’s and QW’s can be identified in these documents.
2. Review the project’s goal and objectives and then review high-level documentation that
includes initial requirements, functionality scope, technical and process solutions, and all
needs for reporting, security, and other areas of scope as defined by the project charter or
other high-level business and technical requirements.
3. Meet with the business stakeholders (i.e., project owner, product manager, business SME)
and elaborate the initial documented requirements to help determine all bCSF’s and QW’s.
Ensure the scope of these factors are not excessive and are deemed critical relative to all
other functionality that are usually considered important as well. Sometimes people will
claim all requirements are critical. In this case keep the focus on relative importance.
Utilize the Success Factors Worksheet to help with this process.
4. Document the bCSF’s and QW’s and indicate these requirements as the priority focus for
design and development targets. Continue this process during the later steps of defining
business and architecture requirements. Update the Success Factors Worksheet during
this process and indicate the bCSFs and QWs in the Business Requirements and
Architecture Requirements deliverables.
5. Obtain bCSF and QW approval sign-off by the product manager and business owner.

Identify Success Factors - People Objective:
The objective of the people involvement is to ensure that the individuals who are assigned to this
step have the facilitation skills needed to capture and record the success factors, which include
business critical success factors (bCSF) and quick wins (QW). Note: Individuals can own
multiple roles, especially for smaller projects with limited resource budgets.
• Business Analyst - Jim Stevenson (Owner, Contributor): Manage the success factor
identification process and organize and facilitate the success factor workshops. Skills needed
include strong communications and facilitation skills. This individual needs to drive the process
by reviewing all documentation, interpreting success factors, setting up meetings, and facilitating
in a way that drives towards success factor selection. The business analyst should also
document the results and prepare and submit the deliverable.
• Business SME - Joyce Scully (Contributor): Define the success factors. This person should
work closely with the business owner to ensure clarity and agreement.
• Steering Committee (Approver): Responsible for approving the success factors. This in
important since these factors should be the driving purpose of the entire project and if there are
inconsistencies or misunderstandings at the executive level, the project could run into serious
issues with perceived success, management support, and future budgeting.
• Business Owner - Karen Boyer (Contributor, Approver): Approve the success factors. In
some cases, this person would also be part of the steering committee, but it is important to gain
individual acceptance from this person since he or she will be responsible for the end solution. It
is also best if the person is part of the group of people to be interviewed during the success
factors decomposition process.

Mercury’s TestDirector™ tool is used for gathering requirements, planning and scheduling
tests, analyzing results, and managing defects and issues. The Identify Success Factors
step provides early and critical requirements that may be stored in TestDirector. The data
stored in the online Success Factors Worksheet can be imported into TestDirector’s
Requirement tab. Once imported, the user can allocate test scripts associated with the
chosen success factors.
